I'm going to talk about positioning and risk.

It would be helpful to have players, when your character takes an action that needs a roll, specify what risks your character fears. This generally will frame the fiction and help things move along.

Sometimes I may throw in the unexpected ...

On a hard fail (6-), a bad thing will happen. Sometimes more than one.

On a soft hit (7-9), the desired good will happen ... modified by some bad. I'll ask the player to pick from a list (very often, the list that you provided when your character acted).

All that being said, we had no framing for Lili's hard fail, here.

Shotgun pellets scatter off Joe's vest. He's unharmed.

One pink guy unleashes his crossbow at Joe. The other shoots toward Lili. The third, the woman who shot Chuck, is reloading.

Joe is in the open. Roll Prowess, no modifier. Lili is behind cover. Roll Prowess, +2. Let me know how you want to respond to these attacks.

Fellow players: Should we try and de-escalate? So far, Chuck is the only one who's been injured. Would it be worth trying to negotiate with them so they back down, or do we just fight and hope to take them out?

Before Janus can even step through the door Lili's shotgun thunders and his ears start ringing. His eyes are still adjusting to the dim.
Damn those mapper drones, couldn't they have at least given a heads-up, on whatever this is? Through the haze of gunsmoke it looks like three of these visitors with crossbows. Then he sees one of his crew injured, and then he sees red. Just rage.

One thing being big and tough affords is also having a big booming voice.
Using the door as a partial shield, he levels his shotgun in their direction. Then Janus commands the intruders.
"Drop it!"

He's more worried that they'll hurt the team, than himself. Those crossbows are nasty pieces of work, but nothing compared to modern weaponry. Otherwise, he's worried he might actually have to shoot someone. For all his bluster and force, actually hurting others...or hearing anything really.... makes him feel horrible.
OOC:
Janus is totally ready to blast these intruders if they don't drop their crossbows and dis-engage, immediately. Just FYI.

@CESN Sweet roll (I didn't see that before I posted). Might make Janus' roll redundant, but I'm totally cool with it. I sort of like the werewolf asking for peace, while the hippy mountain man is going all intimidation.

Joe's fast. He ducks under the crossbow bolt that zips over his head and snaps in half when it hits the brick wall next to the doors.

Lili ducks behind the bookshelf. The crossbow bolt knocks a book into her shoulder, but she doesn't even get a paper cut.

The three crossbow wielders cautiously lower their weapons. "What are you doing?" asks the woman who shot Chuck.

Chuck slowly stands up from behind the bookshelf holding his shoulder and making sure his weapon is not pointing in their direction. "We're trying to locate and close the portal between our worlds. We do not wish to fight you."

Each of the pink people looks at each of you - except for Lili, who still is hiding behind the bookshelves. They keep their crossbows declined.

"We would like that," says the woman who seems to be the leader of their team. "We have heard of this happening before. The Elders sent us in to secure the library after people disappeared. However, this is not our library. ... Have you seen any of our people?"

Joe discreetly elbows Chuck as he sniffs the air. He then whispers to his, well, work colleague "I don’t like these pinkies"

Janus marches forward and takes their crossbows, quick like, with full authority. Not giving them a chance to argue.
"These are only going to cause you trouble here. You’re lucky to be alive right now."

Janus points to Chuck and gives the hand signal to move forward and continue with the recon. But he has an expression on his face as if to say, "you ok pushing forward right?"

"Your people are just out that door. Don’t worry-- we are trained in this. Get your people and we’ll get this sorted out."

Then Janus looks around, basically ignoring them.
This high-status type of move is always tricky-- he’s a bit worried they’ll be some sort of honor culture or stubborn and want to resist. Heck, they might try a sucker punch. So he keeps his shotgun level but in no case would he put his team in the line of fire.

What level of tech do these folks have in general? What is the state of the library--what does Janus see (if anything) that indicates there is an incursion? What looks like the best way to the incursion opening?

I think this is an important roll to get things off on the right foot, so Janus will spend some STRAIN to boost it.
(The rules are vague if it is before or after the result hits.)

You said it best. And where it's tricky, and you're aware of things that would worry your character, there should be a roll.
Janus glances quickly at the crossbows. They look ... not modern? Not ancient? Vaguely steampunk or gearpunk or some kind of early industrial aesthetic / tech level. Victorian? Well made and with a flavor of "mass produced." Lot of cast metal and some kind of very light-weight, very hard wood.

The library looks undisturbed. The "outside" at the back door looks wrong, though. More like another layer of "inside." Less well-lit than the main part of the library, there are bookshelves where Janus thinks there ought to be a parking lot and a little brick-paved area and where is the annoying sheriff's deputy and her patrol car? Yep, that's the incursion.

Hearing the conversation, Lili slowly steps around the bookshelf, shotgun cautiously half-raised. She watches the conversation play out, still as much on edge as Janus. She signals to him that she'll go with Chuck; now disarmed, Janus and Joe should have no trouble handling themselves if their new friends decided to get feisty.

She goes to Chuck and pats him on his good shoulder. She lowers her voice and says "Come on, man. Clock's ticking. I've got your back."

@rabbits I updated Janus' sheet, checking off the "free" box of strain and clearing the "Colt" box. That means he can spend one more STRAIN (the "Colt" box) before he runs out.

Shoulder still stinging, Chuck hesitantly moves toward the incursion. He's thinking to himself that it would be nice if one of these pinkies would help get them through their world so he won't get shot by another crossbow. "Yeah, ok" he says to Lili. "Just keep your eyes open for pinkies with crossbows. They really suck.". Then he remembers the Plumb. "Hey Janus, which way is the Plumb saying we need to go?"

He approaches the entrance to the other world and starts glancing around to see if there are any threats in the area.

Before the pinkies go on their way into our world to get their friends, Joe sniffs the air twice and then runs to catch up with them and Janus. "You guys didn't smell any big dog around here did you?"

"What is 'dog?'" asks one of the male pinkies. His forehead wrinkles as he tries to recognize the word. You notice when he says it, his lips match what you hear.

The back door of Kent Library appears to open into another library that is lit by oil lamps on stands. It appears just as deserted as is the library in our world, a room of shelves and tables and stools. Daylight can be seen through high narrow windows in the far wall. There also is a doorway in the far wall. The twin doors are wooden, dark, each with twelve rectangular panels arranged 3 x 4. The handles are dull-finish metal, like nickel or white brass.
